If you get a crab with black gills or mushy meat, that's an indication that the crab has not been cooked long enough. This happened to us over the 2013 Christmas holidays. We called 9 Fishermen's Grotto (where we've been getting the crabs for years), and they explained what had happened. (They also took care of us with replacement crabs.)
